SUMMARY

Creation of a controlled booking and reconciliation operation for multiple online third-party marketplaces where reservations, cancellations, amendments, promotions and availability had to be manually synchronised with the internal reservation system.

01OBSERVE

Online third-party channels sold individual bookings without live integration to the internal reservation system. Reservations, cancellations and marketplace-generated changes had to be transferred manually, while internal availability, special dates and promotions also had to be maintained externally. Errors could therefore reach customers and venues through missing, outdated, duplicated or conflicting booking information.

02UNDERSTAND

The investigation showed that the risk was not simply manual data entry. It was a combination of non-integrated systems and an underdeveloped inbound operation. The team had limited knowledge of live venue operations, inconsistent cross-training, insufficient staffing coverage and no reliable schedule ensuring somebody was available throughout required reservation hours. There was also no dependable communication loop for promotions, products, special dates and venue conditions. Those gaps could become incorrect bookings, capacity conflict and unavailable products, generating complaints, refunds, revenue loss and significant downstream pressure for frontline and venue-management teams.

03IMPROVE

The response combined backend and channel controls with redesign of the inbound function. Daily and weekly reconciliation, cancellation and amendment rules, availability management and sales cut-offs were introduced alongside cross-training, reliable staffing coverage and structured communication between external channels and live operations.

04ADVANCE

Live operations exposed where synchronisation and ownership remained weakest. The function was reorganised around clearer employee levels, skill sets and specialist ownership, with dedicated responsibility across channel maintenance, manual booking, customer service, reconciliation and financially sensitive controls. Staffing levels and schedules were reviewed, new hires were introduced where capability or coverage was insufficient, and continuous training strengthened the team’s operational understanding.

OUTCOME

ROOT FINDING

External sales were being managed through disconnected systems and an inbound function without sufficient operational knowledge, staffing coverage, ownership or communication controls, allowing outdated or incorrect information to reach customers and live operations.

RESPONSE

Backend rules, reconciliation, cancellation and amendment controls, availability management, sales cut-offs, cross-training, staffing coverage, specialist workstreams and structured operational communication were combined into one inbound distribution function.

RESULT

Third-party distribution became a defined operating function with clearer ownership, trained coverage and stronger communication between external channels and live operations, reducing exposure to booking errors, overselling, complaints, refunds, revenue loss and unnecessary senior-management escalation.
