THE FRONTLINE RESET

01OBSERVE

The principal guest-access point served multiple hospitality venues within a major city-centre destination. Booked customers, walk-ins, employees and general visitors shared a security-controlled access route, while the same frontline point was often treated as a broader information service. Different venue schedules, strict reservation timing and periods of reduced access capacity could quickly create visible operational pressure.

02UNDERSTAND

The investigation showed that the problem was not one queue. Physical capacity, security, guest and employee movement, booking information, venue rules, fragmented knowledge and unclear decision ownership were interacting at the same point. The fixed access infrastructure could not simply be increased. The controllable problem was how the journey around that constraint was designed and how quickly frontline employees could obtain accurate information and make decisions when normal flow changed.

03IMPROVE

The controllable parts of the operation were redesigned around the complete guest journey. Booking instructions, customer communication, information flow, staff guidance, escalation, venue coordination and frontline decision support were connected, supported by a living operating manual, onboarding structure and clearer responsibility.

04ADVANCE

New products, operating decisions, incidents and access disruptions continually tested the model. Those events became implementation evidence, with guidance and controls updated rather than treated as isolated exceptions. The project therefore moved beyond managing visible pressure into creating a frontline operating model capable of functioning around a fixed physical constraint and connecting upstream booking information with the live customer journey.

OUTCOME

ROOT FINDING

Visible operational pressure was the result of fixed access constraints interacting with fragmented information, customer expectations, employee movement and unclear operational ownership.

RESPONSE

Because physical capacity could not be increased, the controllable parts of the system were redesigned: backend booking information, customer expectations, access and check-in flow, employee movement, knowledge, communication, escalation, training and coordination.

RESULT

A complex fixed-constraint environment became more manageable through an operating system designed to anticipate pressure, support frontline decisions, adapt to disruption and connect the booking journey with live service.
