SUMMARY
Implementation of a new reservation platform across a complex multi-venue hospitality operation, requiring redesign of legacy operating rules, backend configuration, permissions, data migration, stakeholder workflows, training and live adoption.
THE SYSTEM BEHIND THE SERVICE
01OBSERVE
The assignment was to implement a new reservation platform across multiple hospitality venues operating from the same environment but with different services, schedules, teams and management requirements. The previous system had evolved around existing operating rules, while the replacement platform used a fundamentally different structure. Even with support from the platform provider, there was no ready-made configuration capable of representing the scale and complexity of the operation.
02UNDERSTAND
The implementation became a translation between the real operation and what the new technology could support. Existing rules could not simply be copied across, and different user groups needed different levels of information, permissions and responsibility while still depending on one connected system. The investigation therefore had to determine which legacy rules remained essential, which needed to change, how available features could be adapted creatively, and how the journey from reservation through arrival and live service could remain coherent inside a fundamentally different platform architecture.
03IMPROVE
A new operating and backend architecture was designed specifically for the replacement platform rather than recreating the old system inside new software. Essential business rules, permissions, data structures, reservation logic and responsibility were rebuilt around how the operation actually worked, with available features combined in non-standard ways where necessary. The implementation also had to connect the external platform team with internal departments using the same system simultaneously for different purposes, while preserving accurate communication across the operation.
04ADVANCE
The project expanded far beyond initial configuration into repeated provider and stakeholder reviews, testing, data preparation and migration, management training, workflow development and live troubleshooting. Requirements that had no standard implementation route were solved through new backend rules or alternative combinations of platform features. Live use then exposed further exceptions, allowing the operating logic to continue evolving until the platform could support daily activity without reproducing the fragmented structure of the previous system.
OUTCOME
The scale, legacy rules and differentiated access requirements of the operation could not be represented by either the new platform’s standard setup or by simply transferring the previous system logic.
A new operating and backend implementation was created around the real multi-venue environment, combining redesigned business rules, creative use of available features, permissions, data structures, migration, cross-department coordination and training.
A platform with no ready-made implementation route for the operation became a shared working environment supporting reservations, management, guest arrival and live service across multiple venues and functions.
